Two-stage ComfyUI workflow that builds a character sheet from one face photo and one outfit image. Runs entirely locally on MiniMax H3.

Stage 1 - one face photo + one outfit image in, front / side / back turnaround out on a clean studio background.

Stage 2 (optional, off by default) - adds 1-4 more panels for poses, props, expressions or backgrounds, then composites everything into a 16:9 sheet. The Stage 1 seed stays pinned, so if the extra panels come out badly you reroll only those and the turnaround stays put.

REQUIRED CUSTOM NODES

Install both from ComfyUI Manager, then restart:

toobusy - search "toobusy" in Manager (publisher: neobabae). Needs v0.4.9 or newer. https://github.com/nicekriss/toobusy

rgthree-comfy - search "rgthree" in Manager.

Model download links are inside the workflow's note nodes. The 6 LoadImage nodes will show as missing on first open - those are my local files, point them at your own.

SETUP

MiniMax H3 ref2v int8 pruned + the 4-step Turbo LoRA at 0.75. T=1 image VAE - this is what makes it emit a still instead of a clip. er_sde / sgm_uniform, 8 steps.

On an RTX 3090 24GB, Stage 1 runs about 100-125 s and Stage 2 adds about 105 s, so a full 6-panel sheet takes roughly 3.5 minutes. The first run of a session is much slower - that's model loading, not the sampler.

KNOWN ISSUES

Props repeat across panels sometimes - ask for one sword, get three. Back-view hair goes flat.

Pose transfer is the part I never solved properly. I tried the pose photo directly, an OpenPose skeleton, and a plain grey figure. They all work for some pose/outfit combinations and fall apart on others, and anime references behave differently from photoreal ones. The workflow currently disconnects the pose image from H3 entirely and has a local Gemma describe the pose in words instead. More reliable, but a workaround rather than a real fix.

Treat this as a "throw some images in and have fun" workflow rather than a solved pipeline.

ABOUT THE EXAMPLE IMAGE

The face in the example sheet is my own, used with my own consent. No third party's likeness is involved, and the workflow itself is not trained on or tied to any specific person - it takes whatever face image you give it.
